Shopify's finance chief says most of its jump in cash margin is temporary

Shopify kept more of its revenue as cash in the third quarter, but its finance chief credits most of the year-on-year gain to temporary items, and the fourth-quarter guide sets the cash margin back to last year's level.

In the September 2026 quarter Shopify turned 21.8% of its revenue into free cash flow, the cash its operations produce after capital spending, up from 17.8% a year earlier. That was within the range management had guided to three months before, which already counted on less than a point of help from the accounting change. It is also the number a holder is most likely to carry forward, and the company itself has said not to carry all of it.

On the call, chief financial officer Jeff Hoffmeister said only about 1.5 points of the year-on-year improvement came from lasting cost discipline and operating leverage. "The remainder of the improvement results from items that are more temporary," he said, naming three of roughly equal size: a marketing test in which Shopify paused some spending, the timing of certain tax receivables, and an accounting change for merchant cash advances, the short-term funding Shopify extends to its merchants.

The filed figures fit that account. Under that accounting change, cash lent out as merchant cash advances is now reported under investing rather than operating activities, which kept a net $30 million outflow out of free cash flow last quarter. Swings in working capital added $84 million to operating cash flow, where a year earlier they had drained $70 million. Neither of those is profit. Add only the lasting gain to the year-earlier margin and the result is about 19.3%.

Take out what the CFO calls temporary and the third-quarter cash margin sits near the fourth-quarter guide

Free cash flow as a share of revenue. The lasting-gain bar is calculated by adding the CFO's estimate of about 1.5 lasting points to the year-earlier margin; the guided bar is the company's outlook of a margin consistent with the fourth quarter of 2025.

That is close to where the company has guided the next quarter. Its outlook calls for a free cash flow margin consistent with the fourth quarter of 2025, which was 19.5%. In other words, management expects the cash margin to step down from the third quarter. The CFO said the fourth quarter carries "higher taxes from the timing of payments in certain jurisdictions that get paid in the fourth quarter", and that "Some of the reduced spend will effectively shift to Q4, but nothing has changed about our marketing approach."

Operating profit tells a similar story. Operating margin rose to 15.2% from 12.1% even though gross margin slipped, so the whole gain came from operating costs taking a smaller share of revenue. Two lines did most of it. Transaction and loan losses, the money Shopify loses on payment disputes and merchant loans, fell by 2.0 points of revenue because a year earlier the line had spiked; in the other seven of the last nine quarters it stayed below 4% of revenue. Sales and marketing fell by the same amount, helped by the paused test. Research and development grew as fast as revenue.

Lower losses and slower marketing spending made most of the cost gain; research did not shrink as a share

Change in each cost line as a share of revenue, third quarter of 2026 against a year earlier, calculated from the filed results.

The fourth-quarter guide gives some of that back. Shopify expects revenue to grow at a low-thirties rate, gross profit at a high-twenties rate, and operating costs to take 29% to 30% of revenue. Gross profit growing more slowly than revenue means a lower gross margin than a year earlier, and the cost ratio is guided above the 28.9% of a year earlier. Put together, those ranges imply an operating margin below that year-earlier quarter's 17.2%, whatever point within them the result lands on.

The guide may prove cautious. Operating costs came in below the guided range in each of the four quarters from the fourth quarter of 2025, measured against the guide given a quarter ahead. And marketing money that moves from one quarter to the next changes the timing of profit more than its level. What the third quarter does not establish is a new, higher run-rate: by the company's own account, its cash margin sits nearer last year's level than the third quarter's once the temporary items are set aside.
